Here’s a useful test for any commercial system. On Monday morning, before your first call, open the CRM and work through these questions. How many can you answer directly, without asking anyone?
The list is short, but most sales directors get through fewer than they expect.
The Questions
📊 How much of our current pipeline is genuinely in play?
Total pipeline is easy to produce. Almost every CRM surfaces one in seconds. The problem is that it conflates everything: live deals, deals unchanged for three months, opportunities added optimistically and never properly qualified. The number that matters is what’s actively progressing, and getting to it usually requires a conversation rather than a glance at a report.
⏱️ Which deals have moved forward in the last two weeks, and which have gone quiet?
Stalled deals are more damaging than most sales leaders account for. They inflate the forecast, occupy pipeline space, and absorb attention that could go to live opportunities. If movement and stagnation aren’t visible at a glance, you’re relying on what reps choose to raise rather than what the system shows you.
🎯 Where are we tracking against the target this month and quarter?
What’s committed, what’s speculative, and what’s the gap? This should come from the system, not from a mental calculation or a pre-meeting conversation with the sales manager.
🔕 Which key accounts haven’t been contacted in the last 60 days?
The accounts that get the most attention are usually the noisiest, not the most valuable. Relationship drift happens quietly: a contact goes cold, visits slow down, and follow-ups get deprioritised. By the time it shows up as a retention problem, it’s typically been visible in the data for weeks.
👥 Which reps are on track, and where is the risk concentrated?
Who has enough pipeline to hit their number, whose looks thin, and where is the performance risk sitting heading into this week? This should be visible without a meeting or a manual check.
⚠️ What’s the biggest deal risk heading into this week?
A key decision outstanding too long. A competitor quoting on the same account. A contact who’s recently changed role. These risks don’t always surface in weekly meetings, and by the time they do, opportunities have sometimes already closed against you.
Why Most Directors Can’t Answer These Without Asking Someone
The information usually exists. It’s in email threads, in reps’ heads, in notes attached to deals that nobody else reads. Most CRMs are built to capture data, not surface it: generic pipeline stages, fields nobody fills in, reports created once and never revisited. The system produces numbers without producing clarity.
What a Well-Structured System Shows You
When a CRM is designed around what leadership actually needs to see, not just what’s convenient to record, Monday morning looks very different.
| Without structure | With a structured CRM | |
| Pipeline value | 🔴 Needs manual filtering to mean anything | 🟢 Deal health visible alongside value by default |
| Stalled deals | 🔴 Buried in the total | 🟢 Flagged automatically by time in stage |
| Forecast | 🔴 Requires asking the team | 🟢 Committed vs. speculative split built into the view |
| Account drift | 🔴 Noticed when it’s already a problem | 🟢 Last contact dates visible across all key accounts |
| Rep performance | 🔴 Reviewed in weekly meetings | 🟢 Pipeline coverage by rep visible any time |
None of this requires a reporting request or a conversation before the week starts. It’s the default state of a system that was designed with leadership visibility in mind.
For sales directors in construction, engineering, manufacturing, or wholesale, where cycles are long, and a single deal can represent months of work, that kind of clarity changes how the week is managed.
